Goal:
To identify opportunities for Lane to scale capital-efficiently during expansion into other metros by improving instructor-sourcing efficiency and creating a differentiated C2C used-car sourcing model through the existing instructor network.
Tools & Technologies Used:
Unit Economics Analysis, Apify, Airtable, WhatsApp API, Process Automation, Instructor Sourcing, Marketplace Strategy, C2C Strategy, Partner Network Strategy, Cost Optimization, Customer Acquisition
What I Did:
Analysed Lane’s unit economics:
At a ₹10,500 course price, Lane spends approximately ₹7,376 on direct fulfillment, including instructor payout, RTO fees, and operations, along with approximately ₹1,000 on customer acquisition.
This results in:
Gross margin: ~₹3,124 per student / ~30%
Net profit: ~₹2,124 per student / ~20%
Identified capital-efficient scaling opportunities:
During Lane’s expansion into other metros, I identified two major opportunities to improve operational efficiency and create a differentiated growth engine.
Bottleneck 1: Manual Instructor Sourcing
Current challenge:
Instructor sourcing and onboarding is highly manual and requires approximately 2–3 BDRs to manage the process.
Proposed execution:
Automate the instructor onboarding process using Apify + Airtable + WhatsApp API.
Execution approach:
Use Apify to automate sourcing, Airtable to structure and manage instructor data, and WhatsApp API to streamline outreach and onboarding communication.
Proposed outcome:
Reduce the manpower requirement from 2–3 BDRs to 1 BDR, allowing one person to lead the overall process.
Cost impact:
Apify pricing is approximately $0.20/CU, with the total technology stack costing around ₹6,000, alongside 1 BDR/SDR.
This can potentially deliver approximately 60–65% cost savings compared with the existing manpower-heavy sourcing process.
Bottleneck 2: C2C Car Upsell
Core opportunity:
Once Lane’s instructors act as RTO agents and trusted sources for resale cars, they can also help Lane source better used vehicles while earning an additional income stream.
Leverage the existing instructor network:
Instead of building a completely separate digital distribution network for used-car sourcing, Lane can use its existing instructor/partner network to source vehicles.
Avoid high-cost digital vehicle sourcing:
Directly sourcing used vehicles through digital distribution can require additional technology stacks and processes to optimize the model at scale. Using existing partners can reduce the need to build a separate sourcing infrastructure.
Avoid direct marketplace competition:
This model can help Lane avoid competing directly with platforms such as OLX, Facebook Marketplace, and Spinny for the same customer and inventory.
Position Lane as a trusted advisor:
Rather than positioning Lane simply as another car seller, the instructor-led model can position Lane as a trusted advisor helping consumers find suitable used vehicles.
Create an additional income opportunity for instructors:
Instructors can continue earning from their primary role while also earning additional income by sourcing suitable used vehicles.
Build a partner-based moat:
The instructor network can become a strategic asset where partners simultaneously act as:
Instructors
RTO agents
Used-vehicle sourcing partners
Challenges and Learning:
Expansion into new metros can increase operational costs if instructor sourcing remains heavily dependent on manual BDR effort.
Automating sourcing and onboarding can reduce repetitive manpower requirements and make the instructor acquisition process more scalable.
The second opportunity comes from leveraging an existing trusted network rather than creating a new distribution channel from scratch.
The C2C opportunity depends on instructors becoming trusted participants in vehicle sourcing, meaning the partner relationship itself becomes an important part of the model.
A used-car marketplace model can require significant investment in digital acquisition and technology infrastructure. Leveraging instructors can potentially provide a more asset-light sourcing approach.
The combination of instructor + RTO agent + vehicle sourcing partner can create a differentiated partner network that is difficult to replicate purely through digital distribution.
Result:
Identified manual instructor sourcing as a key operational bottleneck during metro expansion.
Proposed Apify + Airtable + WhatsApp API to automate instructor onboarding.
Proposed reducing the sourcing team from 2–3 BDRs to 1 BDR.
Estimated the technology stack at approximately ₹6,000, with potential 60–65% cost savings.
Identified a C2C used-car sourcing opportunity through Lane’s instructor/RTO network.
Proposed using instructors as trusted vehicle-sourcing partners while giving them an additional income opportunity.
Proposed positioning Lane as a trusted advisor rather than simply a car seller which completely avoids competitors such as OLX, Facebook Marketplace, and Spinny.
Identified the combined instructor + RTO agent + vehicle sourcing partner network as a potential strategic moat.
