Goal:
To develop a lean launch and fulfillment strategy for Fixxly by reducing friction in the initial ordering process, strategically positioning the first dark store, and optimizing inventory through a hybrid dark store–wholesale model.
Tools & Technologies Used: Launch and operations strategy, Fulfillment analysis, Dark store location strategy, Inventory and working-capital optimization, Just-in-time (JIT) procurement strategy
What I Did:
Identified that receiving complete orders through the app could be difficult during the initial launch, especially when customers already have a handwritten list of materials.
Proposed allowing customers to send a photo of their handwritten shopping list through WhatsApp, after which the Fixxly team can internally identify the required products, process the order, and fulfill it. This creates a low-friction ordering channel while the app adoption process matures.
Recommended Bellandur as the location for Fixxly’s first hub, using it as a strategic center point to serve high-density renovation and construction clusters across HSR Layout, Marathahalli, and Sarjapur Road.
Proposed a Lean Inventory & Wholesale Hybrid model to avoid consuming valuable dark-store space and locking up seed capital in bulky, slower-moving inventory during the initial launch phase.
Recommended avoiding heavy or bulky products such as plywood and large paint volumes in the initial dark-store inventory.
Proposed partnering with nearby wholesale aggregators on a Just-in-Time (JIT) basis for bulky products, allowing Fixxly to source them when required instead of holding large quantities in the dark store.
Recommended keeping the dark store focused on high-frequency, high-margin, compact products such as screws, tape, fittings, and other frequently required repair materials.
Challenges and Learning:
Challenge: Launching a new construction and home-improvement marketplace while balancing customer ordering friction, delivery speed, inventory availability, limited dark-store space, and working-capital constraints.
Learning: Developed a deeper understanding of lean inventory management, dark-store operations, JIT procurement, location strategy, customer-ordering behavior, and how a hybrid fulfillment model can reduce upfront capital requirements while maintaining product availability.
Result:
Created a low-friction launch mechanism using WhatsApp-based handwritten-list ordering to capture demand even before customers fully adopt the app.
Established Bellandur as the proposed first-hub location to efficiently serve nearby high-density construction and renovation clusters across HSR Layout, Marathahalli, and Sarjapur Road.
Developed a hybrid inventory model that keeps high-frequency, high-margin compact products inside the dark store while sourcing bulky products from nearby wholesale aggregators on a JIT basis.
The strategy is designed to conserve dark-store space, reduce initial inventory investment, avoid unnecessary working-capital lock-in, and maintain the ability to fulfill a broader range of customer requirements.
