Density-First Merchant Acquisition & Capital-Efficient Supply Chain Strategy

Goal:

To build a scalable Tier-2 and Tier-3 distribution engine for Digidukan by automating merchant acquisition, creating awareness, optimizing warehouse placement, improving inventory planning, and enabling credit-based purchasing power.

Tools & Technologies Used:

Apify, WhatsApp API, Kofluence, Process Automation, Influencer Marketing, Regional Growth Strategy, Supply Chain Management, Warehouse Optimization, SLA Management, Inventory Planning, Demand Forecasting, Supplier Onboarding, FinTech Partnerships

What I Did:

Designed a distribution and execution strategy to scale Digidukan’s reach among local Tier-2 and Tier-3 shopkeepers while simultaneously building an efficient supply-chain and inventory system.

Bottleneck 1: Manual Shopkeeper Acquisition

Current challenge:
Shopkeeper outreach is currently highly manual, limiting the volume and speed at which Digidukan can acquire local retailers.

Proposed execution:
Automate shopkeeper discovery and outreach using Apify + WhatsApp API, focusing on WhatsApp as the primary communication channel where most local business owners actively spend time.

Execution approach:
Use Apify to scrape and build contact lists of local Tier-2 and Tier-3 shopkeepers and automate outreach through the WhatsApp API.

Cost structure:
Apify pricing is approximately $0.20/CU. WhatsApp API costs approximately ₹3,499/quarter, in addition to Meta messaging costs of approximately ₹0.97 for marketing messages and ₹0.16 for utility messages.

Proposed outcome:
Increase outreach capacity by approximately 10x compared with manual shopkeeper outreach while creating a more repeatable acquisition process.

Bottleneck 2: Scattered Influencer Marketing

Current challenge:
Spreading influencer activity across 50 influencers over 1–2 months can dilute visibility and reduce the impact of the campaign within individual markets.

Proposed execution:
Focus on regional influencers with approximately 20K–50K followers, 20–30% view rates, and 0.8–1.5% CTR.

Density-first strategy:
Instead of spreading marketing across 50 influencers over 1–2 months, work with approximately 15–25 relevant regional influencers within a single week to create concentrated visibility and stronger brand awareness within a focused geography.

Cost structure:
Estimated influencer cost is approximately $60–$150 per reel, with Kofluence costing approximately ₹649/month.

Proposed outcome:
Create concentrated regional awareness faster while allowing Digidukan to establish stronger visibility within selected Tier-2 and Tier-3 markets.

Bottleneck 3: Supply Chain & Warehouse Optimization

Core opportunity:
As Digidukan expands geographically, warehouse placement and delivery SLAs become critical to maintaining fast delivery while controlling fixed operating costs.

Proposed execution:
Leverage my experience leading PAN-India supply chains at Swiggy to track delivery SLAs, coordinate with warehouse and logistics teams, and ensure orders are delivered within the promised timelines.

Warehouse strategy:
Strategically position warehouses to target approximately 60-minute delivery while keeping rent and operational costs under control.

Example approach:
In Tier-2 cities, warehouses can be positioned on the outskirts where real-estate costs may be lower while maintaining serviceability. If two Tier-3 cities are approximately 25 km apart, a warehouse positioned between the two cities can potentially serve both markets while reducing infrastructure and operating costs.

Bottleneck 4: Inventory Planning & Supplier Onboarding

Current challenge:
Stocking the right products becomes increasingly important as Digidukan scales across different local markets with varying demand patterns.

Proposed execution:
Use data from the existing 5,000+ orders to identify fast-moving products and prioritize inventory accordingly.

New-product strategy:
For new products, collect demand signals directly from local shopkeepers to identify products with potential demand before committing significant inventory.

Supplier strategy:
Use these demand signals to coordinate with new suppliers, onboard relevant brands, and source products based on demonstrated market requirements rather than relying only on broad assumptions about demand.

Bottleneck 5: Retailer Credit & Liquidity

Core challenge:
The business operates in a market where AOV and repeat purchase rates can be high, while traditional shopkeepers often purchase inventory from distributors on credit.

Proposed execution:
Partner with FinTech companies to provide eligible buyers with easier access to working capital or credit facilities.

Proposed outcome:
Improve retailer liquidity and potentially enable shopkeepers to purchase larger or more frequent inventory orders without requiring the entire purchase amount upfront.

Challenges and Learning:

Scaling Digidukan across Tier-2 and Tier-3 markets requires solving both customer acquisition and operational density rather than relying on a single growth channel.

Manual shopkeeper acquisition can limit outreach volume, making automated sourcing and WhatsApp-based communication important for scaling retailer acquisition.

Influencer marketing can become more effective when concentrated geographically rather than distributed thinly across multiple markets.

Warehouse placement needs to balance delivery speed, geographic coverage, rent, and operational costs. A strategically positioned warehouse can potentially serve multiple nearby Tier-3 markets.

Inventory decisions should be driven by actual order history and local retailer demand. The existing 5,000+ orders provide a data foundation for identifying fast-moving products and improving stocking decisions.

Retailer credit is an important consideration because traditional distributors often provide credit to shopkeepers. FinTech partnerships can potentially help Digidukan address this existing market behavior while supporting retailer purchasing capacity.

Result:

Designed an automated Tier-2 and Tier-3 shopkeeper acquisition engine using Apify + WhatsApp API, with the potential to increase outreach volume by approximately 10x.

Proposed a density-first influencer strategy using 15–25 regional influencers within a week to create concentrated visibility within focused geographies.

Defined a warehouse-placement strategy targeting approximately 60-minute delivery while optimizing rent and operating costs.

Proposed using existing 5,000+ order data to identify fast-moving inventory and improve stocking decisions.

Designed a demand-led supplier onboarding approach using direct shopkeeper demand signals for new products.

Proposed FinTech partnerships to provide eligible shopkeepers with easier access to credit and improve purchasing liquidity.

Integrated distribution, regional marketing, supply-chain optimization, inventory planning, and retailer financing into a single scalable growth strategy for Digidukan.
