Designed a two-quarter product roadmap (Q4 FY25 – Q1 FY26) under strict compliance and business constraints.

Objective:
Prioritize and sequence 20 epics to ensure:

Mandatory migration to Razorpay 3.x by Nov 15, 2025

Maximized business impact across customer support, compliance, and growth

Approach:

Used a RICE framework to score epics on Reach, Impact, Confidence, Effort

Marked Razorpay migration as immovable (P0) and aligned all dependencies before Nov 15

Factored stakeholder pain points (cashback SLA & compliance audit trails) into Q4 priorities

Balanced critical fixes with long-term growth initiatives (e.g., Referral Gamification, B2B Portal)

Tools Used:

Miro for roadmap visualization (swim-lane view)

CSV analysis for epic-level prioritization

Key Risks:

Missed migration = audit failure

Delay in SLA/cashback fix = NPS drop

UI/QA bandwidth overload due to parallel streams

Success Metrics:

Migration completion by deadline

Cashback resolution SLA ≤ 30 days

Audit trail coverage for 100% resale transactions

Stakeholder satisfaction & lower support tickets
