Goal:
To develop an offline expansion strategy for OpenSecret in Tier-I metros by using Bhujia as an entry product, improving price accessibility, leveraging existing distribution, targeting high-affinity consumer segments, and strengthening product positioning.
Tools & Technologies Used:
Market & Customer Analysis, Pricing Strategy, Retail Distribution Strategy, Customer Segmentation, Product Positioning, Consumer Psychology, Occasion-Based Marketing, Offline GTM Strategy
What I Did:
Created an accessible price point for Bhujia:
Haldiram’s Bhujia is around ₹275/kg, while OpenSecret’s Bhujia is around ₹1,130/kg. Currently, OpenSecret does not have a Namkeen product in the ₹200–300 price range.
I proposed introducing 150–200g Bhujia packs, creating an approximate ₹169–226 price point, making the product more accessible while still providing enough quantity for consumption over the next 3–4 days.
Introduced a low-price trial pack:
Along with the 150–200g pack, I proposed a smaller pack priced below ₹100 to reduce the barrier for first-time consumers and encourage product trial.
Strategic retail placement:
The product should not be placed next to fried Bhujia packs, helping maintain OpenSecret’s differentiated positioning rather than making the product a direct price comparison with conventional fried Bhujia.
Leveraged existing distribution:
Since Desai Brother Group is an investor in OpenSecret, I proposed leveraging its existing distribution network to accelerate offline market entry instead of building the entire distribution network from scratch.
Targeted the right consumer segment first:
Bhujia has stronger consumption among North Indian consumers, particularly Rajasthani communities. I proposed initially placing the product in retail outlets with a higher concentration of these consumers.
This allows OpenSecret to enter the market with a familiar and preferred snack, helping build initial trust and adoption.
Separated everyday retail from gifting:
Gifting is often a planned category, but what to gift is not always pre-planned. Therefore, I proposed avoiding aggressive placement of gift packs through regular retail chains.
Instead, gift packs should be positioned on Q-commerce during specific occasions, when gifting intent is already high.
Refined product communication:
I identified “Not Fried” as potentially more impactful communication than simply saying “Baked.”
“Not Fried” directly communicates that the Bhujia can still be crunchy and tasty while offering a healthier alternative, whereas “Baked” primarily describes the preparation method.
Built family-focused positioning:
Instead of focusing only on individual health, I proposed positioning OpenSecret as a “Healthy Snack for Your Family.”
The idea is that consumers may respond more strongly to a message centred around the health of their family, creating a stronger emotional connection and supporting purchase intent.
Challenges and Learning:
The major challenge is bridging the large price gap between conventional Bhujia and OpenSecret’s premium-priced product without diluting the brand’s positioning.
Smaller packs and a sub-₹100 trial pack can reduce the initial purchase barrier and allow consumers to experience the product before committing to a higher-priced pack.
Offline expansion should begin with high-affinity consumer communities and existing distribution strength rather than attempting broad retail penetration immediately.
Retail and Q-commerce should serve different purchase occasions: everyday/trial consumption through retail and occasion-led gifting through Q-commerce.
Product communication should focus not only on the product attribute (“Not Fried”) but also on the emotional benefit (“Healthy Snack for Your Family”).
Result:
Proposed a ₹169–226 price point through 150–200g Bhujia packs.
Added a sub-₹100 trial pack to encourage first-time consumption.
Identified Desai Brother Group’s existing distribution network as a potential offline expansion lever.
Developed a targeted retail-entry strategy around North Indian/Rajasthani consumer concentrations.
Defined separate channels for everyday retail consumption vs. occasion-led gifting.
Proposed “Not Fried” as a stronger consumer-facing communication than “Baked.”
Developed family-focused positioning: “Healthy Snack for Your Family.”
