Fulfillment & Cross-Selling Strategy

Goal:

To optimize HandyPanda’s delivery operations while increasing Average Order Value by positioning it as a consultant

Tools & Technologies Used: Delivery and fulfillment strategy, Order-mix and vehicle allocation analysis, Dark store and aggregator fulfillment model, Customer journey and AOV analysis, Cross-selling and product recommendation strategy

What I Did:

Analyzed HandyPanda’s wide product price range, from ₹1 to ₹18,500, and identified volume as a more practical way to differentiate deliveries and optimize vehicle allocation.

Proposed a two-source fulfillment model where products are picked up from either HandyPanda’s dark store or aggregator partner locations based on product availability and order composition.

Designed a mixed-order delivery approach using two pickup locations: the dark store through a 2-wheeler and the aggregator location through a commercial 3–4 wheeler.

Recommended assigning the entire mixed order to the 3–4 wheeler instead of creating split deliveries or using two separate vehicles.

For example, when an order contains both small products and bulky materials such as TMT bars, the 3–4 wheeler can first collect the TMT bars from the aggregator and then pick up the remaining products from HandyPanda’s dark store before delivering the complete order to the customer.

This approach enables the customer to receive the entire order together, improving convenience and reducing the friction associated with multiple deliveries.

Identified an opportunity to position HandyPanda as a consultant rather than simply a product marketplace by helping customers identify all the materials required for a repair.

Proposed contextual product recommendations—for example, when a customer purchases a PVC Tee, HandyPanda can recommend complementary products such as Teflon tape, solvent cement, and additional elbows that may be required to complete the repair.

Designed this recommendation strategy to increase AOV while helping customers avoid searching elsewhere for the remaining materials they need.

Proposed converting single-product purchases into complete repair or home-improvement baskets, with the long-term objective of serving all the material requirements of a customer’s 2/3 BHK house.

Challenges and Learning:

Challenge: Managing orders with products of significantly different sizes and fulfillment sources while avoiding split deliveries and inefficient vehicle utilization. A second challenge was increasing AOV without simply pushing additional products, but instead helping customers identify genuinely required materials.

Learning: Developed a deeper understanding of mixed-order fulfillment, vehicle optimization, dark store–aggregator coordination, contextual cross-selling, and how product recommendations can simultaneously improve customer convenience, AOV, margins, and long-term trust.

Result:

Created a mixed-order fulfillment strategy that enables bulky and small products to be consolidated into a single delivery using the appropriate commercial vehicle.

Reduced the need for separate deliveries by coordinating pickups between aggregator locations and HandyPanda’s dark stores.

Developed a consultant-led AOV strategy that recommends complementary products based on the customer’s primary purchase and potential repair requirements.

Established a broader customer-growth approach aimed at moving customers from purchasing a single item to purchasing the complete set of materials required for their repair or 2/3 BHK home-improvement needs.

The strategy is designed to improve delivery efficiency, increase AOV and margins, reduce customer effort, and build long-term trust with HandyPanda.
