Goal:
To develop a scalable expansion strategy for UpKraft in Bengaluru and Gurugram by improving unit economics, increasing residential penetration, and building a repeatable community-led growth model.
Tools & Technologies Used: Market and competitor research, Unit economics and break-even analysis, Customer segmentation and demand analysis, Location and residential community analysis, Notion
What I Did:
-Analyzed the existing tutor economics and identified that a ₹50,000/month tutor salary would require approximately 25 students at ₹2,000 ARPU just to cover salary costs.
-Proposed a multi-service bundled strategy to increase ARPU from approximately ₹2,000 to ₹3,500 per student, reducing the tutor break-even requirement from 25 to 14 students.
-Identified cross-selling, upselling, group classes, and premium 1:1 packages as key levers to increase penetration and tutor utilization.
-Recommended a density-first expansion strategy, targeting 8–10% penetration across services within residential communities rather than relying on a single activity such as Guitar or Piano.
-Analyzed demand patterns and identified Fitness and Dance as higher-volume categories, while Guitar, Piano, Drums, Violin, and Vocals had more scattered demand.
-Developed a two-channel expansion strategy across large residential communities and academic institutions.
-Prioritized Bengaluru locations including Whitefield, Sarjapur Road, Panathur, Bellandur, Electronic City, Kanakapura Road, Bannerghatta Road, Devanahalli, Yelahanka, and Jakkur.
Challenges and Learning:
Challenge: Balancing tutor utilization, customer penetration, pricing, and service-level economics while expanding into new residential communities.
Learning: Developed a deeper understanding of density-led expansion, unit economics, cross-selling, service bundling, and how customer demand patterns influence expansion decisions.
Result:
Created a scalable playbook for entering large residential communities, starting with 1,200+ flat communities and subsequently expanding into clusters of nearby 500-flat communities.
Established a framework to improve tutor economics by increasing ARPU and reducing the number of students required to reach tutor-level break-even.
Identified key operational bottlenecks including apartment commissions, seasonal demand drops during exams, and tutor utilization during the initial onboarding phase, along with proposed solutions.
Built a structured expansion approach that could be replicated across Bengaluru and Gurugram.
